AI advisor and AI consultant for business: what they do, what they deliver and when to hire one
In this article

An AI advisor helps a company’s management decide where to apply artificial intelligence, in what order of priority, with what risks and with what expected return. It is an increasingly sought-after role because the technology is moving faster than most management teams’ capacity to assess it. This guide explains what an AI advisor or AI consultant does, what they should deliver to you, when it makes sense to hire one and how they differ from an agency that, besides advising, also implements.

AI advisor and AI consultant: what they do

In practice, the terms AI advisor and AI consultant are used as synonyms. Both refer to a professional or a team that analyses your business and recommends how to use artificial intelligence. What changes is the scope: some limit themselves to the recommendation, while others also support the execution.

A good AI consultant works on your real processes, not on generic lists of use cases. Their work usually covers five areas:

  • Diagnosis: understanding how the company works today, where time is lost, where errors occur and what data exists.
  • Prioritisation: ranking the opportunities by impact, effort and risk, and discarding those that are not worth it.
  • Architecture: deciding what is solved with a standard tool, what requires integrations and what needs a custom agent.
  • Risk and compliance: reviewing data processing, the GDPR, the EU AI Act and internal usage policies.
  • Implementation plan: steps, timelines, owners, budget and indicators to measure the result.

What an AI consultancy should deliver

The output of a consultancy should not be a presentation but a set of decisions your company can act on. By the end, you should have at least the following:

  1. 1A map of candidate processes, with an estimate of the time and cost they consume today.
  2. 2A clear prioritisation: which is the first project and why, and which are postponed.
  3. 3A proposed solution for the first case: what technology, what integrations and what level of autonomy.
  4. 4A calculation of the return with explicit assumptions, which your finance team can review.
  5. 5A risk analysis and a proposed AI usage policy for the company.
  6. 6A plan with timelines, owners and a success criterion before starting.

If, when the consultancy ends, you do not know which project to start, who will do it, how much it costs and how it will be measured, the work is incomplete.

When to hire an AI advisor

Not every company needs an advisor from day one. It makes sense to hire one in these situations:

  • Management wants to move forward with AI but does not know where to start or whom to believe among so many offers.
  • There are many ideas within the company and no shared criterion for choosing between them.
  • Employees are already using AI tools on their own and there is no policy or control over the data being shared.
  • A first attempt (a chatbot, a purchased tool) has not delivered the expected result and you need to understand why.
  • A proposal with clear figures and risks has to be presented to the board or the partners.

If, on the other hand, you are already clear about the process you want to automate and the systems involved, a short feasibility audit followed by a move straight to a pilot is probably enough.

The difference between an AI consultant and an agency that implements

An independent consultant who only advises does not build anything, and that distance has an advantage: they have no interest in selling you a particular development. The trade-off is that the recommendation then has to be turned into a project with another provider, who will have to understand the design and take responsibility for the result.

An artificial intelligence agency that implements, such as Ideas más Ideas, combines both phases: it audits, designs, builds, connects to your systems and keeps the agent running in production. The advantage is that whoever designs it is accountable for making it work, and no information is lost between the advice and the execution. The trade-off is that, like any provider, it has an interest in the project going ahead, so you should insist on a clear return criterion and the option to stop after the audit or the pilot.

  • Advisor or consultant who only advises: greater independence, but execution depends on third parties.
  • Agency that implements: a single party responsible from start to finish, committed to leaving the agent working.
  • Mixed model: an independent initial audit and then an implementation provider chosen with that diagnosis in hand.

Questions to evaluate an AI advisor

  1. 1Which AI projects have they taken all the way to production, and not just to the report?
  2. 2Do they know the systems we use (ERP, CRM, telephony), or will they work with generic examples?
  3. 3What specific deliverables will there be and within what timeframe?
  4. 4Do they charge by the hour, by the project or with a percentage of what they implement? The last option introduces a conflict of interest.
  5. 5How do they handle the confidentiality of our data during the analysis?
  6. 6What will they do if the conclusion is that it is not worth investing now?

How to hire an AI consultant without surprises

Before signing, ask for the scope, deliverables, schedule and the people who will work on your project in writing. A good AI consultant has nothing to hide in the proposal: they explain what they will analyse, whom they will speak to within your company and what decisions will come out of the work. Also check what happens to the information you provide during the analysis, and require a confidentiality agreement when sensitive data is involved.

And ask yourself whether the recommendation can be carried out with your resources. An excellent report that requires a data team you do not have solves nothing. Useful consultancy proposes a first step proportionate to the size of the company, and that first step is usually a well-defined pilot, not a complete transformation.

How we approach it

We start with a free audit: we review one process with you, the systems involved and the expected return, and we tell you clearly whether it is worth it or not. If it is, we propose a pilot of a first agent in around eight weeks, priced between €6,000 and €15,000, with a monthly fee from €300 and no lock-in period. If it is not, we tell you that too. Frequently asked questions

Is an AI advisor the same as an AI consultant?

In practice, yes. Both terms describe someone who analyses your business and recommends how to apply artificial intelligence. What you should check is the scope: whether they only recommend, or also support the implementation.

How long does an AI consultancy last?

It depends on the scope. A diagnosis focused on one or two processes can be wrapped up in a few weeks. A consultancy covering the whole company, with data governance and a usage policy, is a longer piece of work. Always ask for a fixed scope and deliverables before starting.

Does a mid-sized company need a head of AI?

Normally not. In companies with 40 to 300 employees, a business owner who leads the project is usually enough, supported by a provider with implementation experience and by the IT department.

What mistakes are made when hiring an advisor?

Hiring without defined deliverables, accepting a generic report that could apply to any company and not requiring an estimate of the return with assumptions that can be reviewed. It is also wise to be wary of anyone who promises results without having seen the real process.
